The common pattern is a single CRM manager hired into a stack with no usable data layer. They spend most of their time reconciling reports and shipping the same three flows, because the infrastructure to do anything else does not exist. The role is judged on campaign output and the underlying problem never gets solved.

The mirror problem is handing retention to a partner who runs campaigns in your account and leaves nothing behind. If the systems, documentation and data model do not stay with you, you are renting output rather than building capability.

How we would decide

  • If the data layer is the constraint, fix that first. It is engineering work, not campaign work.
  • If you already have clean data and a working cycle, an in-house operator can compound it.
  • If you need both at once and cannot hire two profiles, a partner that builds inside your stack is the cheaper path.
  • Whatever you choose, insist that every asset lives in your accounts.
